About Praful Varma
From Corporate HVAC Leadership to Growth Systems Architect
For over 27 years, I lived and breathed the HVAC industry from the inside.
Not as a consultant observing from a distance —
but as a business leader responsible for real growth, real numbers, and real accountability.
My journey began in 1996 with Carrier Aircon.
At a time when the HVAC industry was evolving rapidly, I stepped into a world of structured systems, disciplined operations, and performance-driven culture. Over the years, I went on to work with Voltas Limited for six years, followed by Samsung India, where I handled Southern Region operations for Split-type, Commercial HVAC, and VRV businesses.
I later continued my leadership path with ETA General and eventually concluded my corporate career with Panasonic India Limited, managing operations across the Eastern, Northern, and Southern regions of the Indian market.
Across every organization, my core responsibility remained consistent:
Business development.
Marketing.
Sales leadership.
Regional growth strategy.
For nearly three decades, I worked inside multinational ecosystems — building distribution channels, strengthening dealer networks, supporting organized retail partners, and driving structured regional growth.
I saw firsthand how large brands create predictable systems.
And I also saw where independent HVAC businesses struggle.
The Moment of Realization
Over time, something became increasingly clear.
Technical training in HVAC was widely available.
There were programs for:
Design.
Execution.
MEP.
Installation.
Maintenance.
But when it came to structured business growth — positioning, enquiry flow, follow-up systems, conversion processes, long-term retention — there was a noticeable gap.
Through countless conversations with HVAC contractors, consultants, and business owners, I began seeing a pattern.
Many were technically brilliant.
Yet they were stuck.
They relied heavily on referrals.
Their enquiries were inconsistent.
Their follow-up processes were informal.
Their growth lacked predictability.
And most importantly — they felt the pressure of uncertainty.
That’s when I realized something important:
The industry didn’t need more technical knowledge.
It needed structured growth systems.
Choosing a Different Path
In 2021, after nearly three decades in corporate leadership, I made a defining decision.
I stepped away from the corporate world — not out of dissatisfaction, but out of clarity.
I felt called to solve a deeper challenge within the HVAC industry.
I wanted to build something practical.
Something implementation-driven.
Something designed specifically for HVAC businesses.
Not marketing hacks.
Not generic programs.
Not surface-level theory.
But a structured growth architecture that helps HVAC businesses:
Attract consistent enquiries.
Convert based on value — not price pressure.
Build reliable follow-up systems.
Retain customers long term.
Increase predictability.
Improve profitability.
Operate with confidence.
What I Stand For Today
Today, I work with HVAC contractors, consultants, and service providers to help them build engineered growth systems.
My approach is built on three pillars:
Clarity — Define positioning and expertise.
Visibility — Create intentional and structured enquiry flow.
Systems — Install conversion and retention architecture.
Because growth is not accidental.
Growth is engineered.
When positioning, lead flow, and follow-up align, business becomes:
More predictable.
More scalable.
Less stressful.
More rewarding.
My mission is simple:
To help HVAC businesses move from uncertainty to structured growth —
so they can scale 2x or 3x with clarity, control, and confidence.
Not just as business owners.
But as leaders building something sustainable.
